It gets even trickier when you have to manage employees who have been there longer than you.<\/p>\n<p style=\"padding:0;margin:0;line-height:1.15;orphans:2;widows:2;text-align:left\"><strong>The stakes are high:<\/strong> Research reveals that <a target=\"_blank\" href=\"https:\/\/www.lollydaskal.com\/leadership\/why-managing-former-peers-challenges-even-the-best-new-leaders\/\" style=\"\" rel=\"noopener\">60%<\/a> of new managers find themselves most challenged when managing former peers, and 76% of these transitions falter. Even more sobering: <a target=\"_blank\" href=\"https:\/\/www.fastcompany.com\/90452760\/first-time-leaders-need-to-stick-to-these-4-truths-to-succeed\" style=\"\" rel=\"noopener\">60%<\/a> of all new managers fail within the first 24 months of their new positions, often because <a target=\"_blank\" href=\"https:\/\/www.managers.org.uk\/about-cmi\/media-centre\/press-releases\/bad-managers-and-toxic-work-culture-causing-one-in-three-staff-to-walk\/\" style=\"\" rel=\"noopener\">82%<\/a> of them enter their new roles without any formal management and leadership training.<\/p>\n<p style=\"padding:0;margin:0;line-height:1.15;orphans:2;widows:2;text-align:left\"><strong>The consequences extend beyond individual careers. <\/strong>Poor management is the number one reason employees quit, and when promising leaders fail, organizations lose not just the investment in that person\u2019s development, but also the institutional knowledge and team stability they were meant to preserve.<\/p>\n<p style=\"padding:0;margin:0;line-height:1.15;orphans:2;widows:2;text-align:left\"><strong>The transition:<\/strong> In an <a target=\"_blank\" href=\"https:\/\/hbr.org\/podcast\/2025\/11\/how-do-i-manage-my-former-peers-now-that-im-their-boss\" style=\"\" rel=\"noopener\">episode<\/a> of Harvard Business Review\u2019s Coaching Real Leaders podcast, executive coach Muriel Wilkins works with Thomas, a newly promoted leader who moved up quickly through his organization. Now managing supervisors \u2014 including former peers with more tenure \u2014 Thomas embodies the fundamental challenge of new leadership: balancing assertiveness with approachability without losing credibility or becoming the tense, unlikeable boss.<\/p>\n<p style=\"padding:0;margin:0;line-height:1.15;orphans:2;widows:2;text-align:left\"><strong>The communication challenge: <\/strong>Thomas\u2019s difficulties centered on his higher-level shift supervisors, all of whom had longer tenure than him and used their experience to push back against his management style, creating resistance as he adjusted to his new role. When he attempted one-on-one meetings to address performance issues, one supervisor turned the tables, telling him: \u201cI wouldn't be such a problem if you had more rapport with people like me.\u201d<\/p>\n<p style=\"padding:0;margin:0;line-height:1.15;orphans:2;widows:2;text-align:left\"><strong>The mindset trap:<\/strong> Thomas\u2019s initial response was defensive, interpreting the supervisor\u2019s response as shirking accountability. But as Wilkins helped him unpack the interaction, a deeper truth emerged. Thomas had adopted a rigid managerial mindset: \u201cI cannot let anybody subvert my authority.\u201d He relied on distance and consistent, formal verbiage across all interactions, fearing that any perceived weakness would undermine his credibility. This approach stemmed from intense pressure \u2014 both external and self-imposed. Thrown into the role with minimal training and a tight deadline, Thomas felt he had to prove himself constantly.<\/p>\n<p style=\"padding:0;margin:0;line-height:1.15;orphans:2;widows:2;text-align:left\"><strong>The science of motivation: <\/strong>This is a common pattern among high performers promoted to management \u2014 they apply the formula that made them successful as individual contributors (in Thomas\u2019s case, internal pressure and self-discipline), assuming it will work universally. But leadership research tells a different story, <a target=\"_blank\" href=\"https:\/\/pmc.ncbi.nlm.nih.gov\/articles\/PMC9413051\/\" style=\"\" rel=\"noopener\">showing<\/a> that transformational leaders who understand and respond to followers\u2019 intrinsic <a target=\"_blank\" href=\"https:\/\/research.cgu.edu\/lead-labs\/2015\/09\/22\/motivations-to-lead\/\" style=\"\" rel=\"noopener\">motivation<\/a> create more engaged, productive teams. For some of his team members \u2014 particularly those with more experience \u2014 respect came through relationship and rapport. Neither approach is wrong, and as <a target=\"_blank\" href=\"https:\/\/www.researchgate.net\/publication\/303758160_Leadership_and_Motivation\" style=\"\" rel=\"noopener\">research<\/a> shows, managers\u2019 orientations toward supporting subordinates\u2019 self-determination versus controlling their behavior significantly correlate with subordinates\u2019 perceptions, affects, and satisfaction.<\/p>\n<p style=\"padding:0;margin:0;line-height:1.15;orphans:2;widows:2;text-align:left\"><strong>Meeting people where they are:<\/strong> The solution isn\u2019t choosing between being task- or relationship-oriented \u2014 it\u2019s embracing both. Wilkins suggested Thomas think of his leadership style not as an on\/off switch, but as a dimmer, with gradients between extremes. He could acknowledge pushback without agreeing with it. He could build rapport without becoming everyone\u2019s friend. He could hold people accountable while still treating them as individuals with different needs and motivations. Leadership development experts <a target=\"_blank\" href=\"https:\/\/www.shrm.org\/mena\/topics-tools\/news\/managing-smart\/transitioning-from-peer-to-manager\" style=\"\" rel=\"noopener\">recommend<\/a> that new managers meet individually with each team member to explain how their new role will change the nature of their relationship, ensuring transparency about
